Tariffs, Trade, and How the Industry Is Staying Ready

If there’s one thing the commercial furniture industry knows well, it’s that market conditions are always evolving. Right now, tariffs are once again shaping the broader conversation around trade policy and that’s not something dealers can afford to ignore.

For dealers, these shifts have a direct impact on sourcing, pricing, margins, and client confidence. What might seem like a policy debate quickly becomes a planning challenge and a business opportunity for those prepared to meet it.

Rather than treating trade volatility as just another disruption, the most resilient firms are using it as a moment to sharpen their operations, strengthen communication, and show up for clients with even greater clarity and value.

Here’s how commercial interiors industry at large can stay ready and responsive in an unpredictable market:

1. Avoiding the Pitfalls of “Wait and See”
In today’s shifting trade landscape, waiting it out isn’t a neutral choice, it’s a risk. Delaying action can leave dealers scrambling to adjust pricing, communicate with clients, or align with vendor changes after it’s too late.
Proactive dealers are asking “Are we ready if when shifts occur?” That mindset positions you as a steady, strategic partner when clients are looking for clarity. It also builds internal alignment, sharper planning, and a stronger ability to navigate uncertainty without compromising trust.

2. Mapping Exposure to Make Informed Decisions
You don’t need to overhaul your business overnight, but having visibility is key. Visibility is what turns uncertainty into actionable strategy.
That means going beyond just where products are sourced. Dealers also need to look at how services are delivered because navigating tariff and trade shifts takes coordination across teams, vendors, and workflows.
You can prepare by:
  • Auditing product sourcing and service delivery models to identify dependencies
  • Reviewing supplier and subcontractor agreements, not just for pricing protections, but for flexibility and clarity under shifting conditions
  • Evaluating which services (like project management, warehousing, or installation) could become costlier or more constrained
  • Planning ahead with internal teams to build scenarios and set client expectations early
  • In times of change, your ability to deliver becomes your differentiator. Mapping exposure across the entire business ensures you're ready with options and backed by a team that knows how to move.

3. Protecting Margins with Flexibility and Foresight
For dealers, protecting profitability means putting the right structures in place before costs change, not after. And that includes both product and service lines. Companies can reinforce pricing strategies by:

  • Setting quote validity windows for both products and services
  • Including escalation clauses where appropriate
  • Offering flexible options so clients can adapt to changing conditions
  • Staying in close communication with vendors and internal teams to get ahead of cost impacts
This kind of foresight keeps project margins intact while reinforcing trust across the supply chain.

4. Communicating with Confidence, Internally and Externally
The right message, delivered the right way, can reduce confusion, protect relationships, and keep projects moving forward.
What needs to be communicated? Dealers should proactively share updates on:

  • Pricing and cost changes — especially those tied to tariffs, freight, or labor
  • Lead times and availability of products and services
  • Strategic changes in sourcing, planning, or delivery models
  • The rationale behind decisions, so teams and clients understand the “why” behind the message

How it needs to be communicated:
  • Internally, teams need to be briefed early and often, with clarity around what’s changing and how to talk about it with clients. Sales, ops, PMs, and leadership should all be aligned so the client experience feels seamless.
  • Externally, the best communication is calm, informed, and focused on partnership. Clients don’t need alarm. They need honesty, clarity, and thoughtful options. Strong dealers are delivering messages that reinforce trust, set realistic expectations, and open the door to co-creating solutions.

The most respected companies aren’t just communicating changes. They’re modeling how to lead through them. That’s what builds long-term confidence, both inside and outside the business.

Looking Ahead: Change Is Part of the Work
Whether it’s tariffs, technology, or evolving client needs, change is nothing new for this industry. It’s part of the landscape. The companies that thrive aren’t the ones who avoid change, but the ones who embrace it as a chance to evolve, lead, and serve even more effectively.

What sets those companies apart isn’t just their ability to react. It’s their ability to prepare with purpose. By mapping exposure, protecting margins, strengthening communication, and avoiding the pitfalls of inaction, companies can turn uncertainty into opportunity and reinforce their value as steady, strategic partners.

By the Numbers
U.S. office vacancy rates reached a record high of 20.6% last quarter, marking the sixth consecutive increase. This rise is attributed to macroeconomic uncertainty affecting both household and business confidence. The report indicates that mandates for employees to return to the office have not successfully mitigated this trend. Additionally, anticipated lease terminations by the federal government may lead to more available office space in the near future. Despite the challenges in the office sector, the overall economy is forecasted to avoid recession, although risks remain high.

Historic loss signals turning point for Carl Hansen & Søn
Carl Hansen & Søn, a Danish furniture group, reported a historic post-tax loss of DKK 33 million for 2024, marking the worst financial outcome in its 115-year history. This loss, which is double that of the previous year, is attributed to global uncertainty, weak sales in the US and Nordic markets, and significant investments in IT and leadership restructuring. The company's equity fell to DKK 317 million, and the workforce was reduced by half, primarily at its Vietnamese factory. Leadership changes included the replacement of the COO, CFO, and marketing director, with Morten Hai Hansen expected to take over in the future.

Despite these challenges, the company acquired lighting firm Okholm Lighting and furniture brand Getama, seeking to expand its lifestyle product offerings in global showrooms. Carl Hansen & Søn, known for producing Wegner classics, is now focusing on recovery and growth after what it describes as a "bottoming out" year.

American furniture makers hold firm in a shifting market
The North American furniture industry is experiencing challenges, with a decline in sales from $34.5 billion in 2023 to $32.8 billion in 2024. Factors such as housing market slowdowns, high interest rates, and inflation have impacted residential firms, while commercial furniture makers face economic uncertainty and evolving office trends. Despite these difficulties, some companies, like Ashley Furniture, have invested heavily in production and supply chain enhancements, while others have grown through acquisitions. Cost-cutting measures have been announced by several manufacturers, yet there is an underlying optimism within the industry, evidenced by strong attendance at events like NeoCon and High Point Market. Key players emphasize strategic integration, design innovation, and domestic production as vital for navigating the current market landscape.

CRE Shows First Signs of Stress From Tariff Uncertainty
The commercial real estate (CRE) sector is beginning to show signs of stress due to uncertainty surrounding tariffs. Major firms like Blackstone have recognized the impact of tariffs on their investments, although the market has remained stable for now. Experts suggest that early indicators of trouble are emerging, as the slow nature of CRE transactions means potential fallout from tariffs may not be fully realized until later in 2025. Key metrics such as the spread between Treasury yields and corporate bond rates are signaling investor concern, while liquidity issues could impede deal-making. The impact on property income is complex, as long-term leases can mask negative effects, unlike hotels, where problems are more visible. Industry professionals are expressing increasing frustration, hinting at underlying issues not yet reflected in market metrics.

The office furniture industry is experiencing a post-COVID recovery, with a notable increase in in-office work requirements, up by 68% since 2022. Companies like Steelcase and MillerKnoll are implementing strategies to offset these additional costs.

Managed Offices Set For Rapid Expansion Say 92% Of Real Estate Experts
A significant majority of real estate professionals, including landlords and agents, anticipate a surge in demand for managed workspaces over the next few years. This shift towards managed offices is driven by the need to reduce vacancy rates, boost returns, and cater to tenants seeking flexible office solutions. Managed offices offer advantages such as expedited move-in timelines and a diverse pool of tenants, appealing to both startups and established companies.

Despite challenges like the lack of standardization and legal complexities, landlords are increasingly exploring managed space as a strategy to attract a wider range of occupants. The focus is shifting towards operational excellence and enhancing customer experience, suggesting that managed offices could transform the commercial real estate landscape.

CRE Prices Slip In May, With High-Quality Assets Shedding Value Fastest
In May, commercial real estate prices experienced a slight decline, with high-quality assets losing value at a faster rate than lesser-amenitized properties. Despite a 1.2% increase in investment sales, the overall market values did not see a corresponding boost. Investment-grade assets are now 20% below their peak pricing. The value-weighted U.S. Composite Index has decreased for three consecutive months, being 21.2% off its all-time high from July 2022. In contrast, smaller asset pricing reached an all-time high, reflecting a 2.6% increase over the past year. Distressed property sales remained low, accounting for only 2.8% of activity in May. Weak demand contributed to the decline in property values, as landlords struggle to retain tenants, leading to a significant increase in vacant space.

Study: Online shopping in biggest slowdown in years as tariffs disrupt purchasing
Online shopping is experiencing a significant slowdown, with double-digit year-over-year declines in various categories, attributed to tariffs affecting consumer purchasing behavior. While most categories, including office supplies and electronics, have seen declines of around 10-14%, grocery purchases have remained stable. Many consumers are delaying purchases due to uncertainty surrounding prices and are opting to buy more domestically produced goods.

Despite weak demand, service expectations for home delivery remain high, with free shipping being a major factor in purchasing decisions. Retailers are facing challenges with increased return rates and rising delivery costs, prompting them to restrict access to free shipping and modify return policies.

Additionally, many e-commerce businesses are diversifying their delivery options to reduce costs as they navigate the complexities introduced by tariffs and changing consumer preferences.

Furniture Design Case Study: Making the Table for the G7 Summit
The G7 Summit required a significant conference table, leading the Canadian government to commission Toronto-based Teknion for its design. The table features a reconfigurable design with eight sections, allowing for flexibility in size and the ability to be relocated. Sourcing the required Canadian oak veneer posed challenges, but Teknion successfully matched two logs from Southwestern Ontario. The intricate Starburst veneer pattern was created through a careful process to ensure high quality. The table incorporates a design that accommodates current and future technology, with aesthetic power and data ports. Additionally, a decorative plinth conceals cords while maintaining the table's overall appearance. The project's success was attributed to the collaborative efforts of the Summit Management Team, who humorously credited a "magic wand" for their good fortune in overcoming obstacles.

Working from home means official government stats are too flawed for economic forecasting
A recent independent review has criticized the Office for National Statistics (ONS) for compromising the quality of UK economic data due to the prevalence of working from home. The review, led by Sir Robert Devereux, highlights that remote work practices weaken the agency's ability to provide accurate and timely statistics. Despite concerns, many ONS employees continue to work remotely full-time, leading to management proposals for mandatory office attendance, which have faced union resistance. The review points out that key labor market and inflation data have become less reliable, affecting the Bank of England's ability to assess economic conditions. Sir Robert emphasizes the need for a swift resolution to improve team collaboration in the office. The review also identifies shortcomings in ONS's planning and recruitment efforts, while the acting director general acknowledges the findings and commits to a cultural shift to enhance data collection methods.

3 Ways to Make Your Office Floor Plan Neurodiversity Friendly
Designing an office space that accommodates neurodiverse employees is crucial for fostering an inclusive work environment. Features such as wide aisles for wheelchair access are standard, but it’s important to go beyond basic ADA requirements to ensure comfort and support for everyone. With up to 20% of the global population being neurodivergent, including individuals with autism, ADHD, and dyslexia, creating an accommodating workplace can enhance productivity.

To support neurodiverse employees, companies can implement several strategies:
    1. Provide Private Spaces: Quiet areas for breaks can help employees avoid sensory overload. Options include restorative rooms with calming features or room dividers to create private spaces without full offices.
    2. Check Acoustics: Sensitivity to noise is common among neurodiverse individuals. Companies should examine sound systems and use sound-absorbing materials to minimize distractions in the workplace.
    3. Involve Neurodiverse Workers: Engaging employees in the design process ensures that their needs are met effectively. Collaboration with employees, athletes, and their families during planning can lead to spaces that cater to diverse requirements.

Haworth Looking for Love in all the Wrong Places
Ah yes, nothing says targeted B2G sales strategy quite like a Facebook ad sandwiched between Aunt Linda’s vacation photos and a “10 Signs You Might Be a Scorpio” quiz. Haworth, the venerable office furniture brand with “40+ years serving government,” has apparently decided the best way to reach procurement officers buried deep inside federal, state, and municipal bureaucracies is through a casual scroll on social media.

Because we all know how that works: a GS-11 facility manager from the Department of Agriculture is doomscrolling after dinner, sees a sleek mesh-back chair, and suddenly thinks, You know what? Let’s re-spec the whole regional office in Boise.

To be fair, it’s not the worst brand awareness move—Facebook’s ad targeting is powerful and may, in theory, reach that elusive facilities decision-maker demographic. But it’s hard to believe that an agency buying through GSA schedules or state cooperative contracts is going to make furniture decisions based on a “Shop now” call-to-action nestled next to cat videos.

This ad feels more like a checkbox exercise in digital marketing than a serious attempt to win government contracts. If the play is to show that Haworth is modern and digitally savvy, then mission accomplished. But if it’s to move the needle on government sales, they might be better off sticking to the back pages of Government Executive or showing up with donuts and a spec binder at the next NASPO ValuePoint meeting.

The chair is “original condition unaltered,” which in this case translates to: ripped vinyl patched with duct tape, buttons missing, a pitted chrome frame, and just enough rust to give your tetanus shot a run for its money. The seat has a bit of a bounce, which may have been intentional in the 1960s—or may just be the result of a collapsed support system. Who’s to say?

A quick search on the Royal Metal Manufacturing Company yields no great revelation. While they did produce decent contract seating in the mid-20th century, this particular model doesn’t appear to carry any real provenance. It’s not a George Nelson, not an Eames, and definitely not a forgotten Knoll prototype. It’s more like a forgotten lobby chair from a second-tier insurance office that shut down in 1984.

And here’s the kicker: $799. That’s the ask. For a chair that requires full reupholstery, chrome restoration, and probably an exorcism. You’d be investing north of $1,200 just to make it presentable, at which point you’re better off buying a real icon—or at least something without a duct tape patch job.

Final verdict: Pass. Unless you’re collecting furniture from the “Mid-Century Disaster” movement, keep scrolling.
